Why most CRO audits never ship

Every Shopify merchant we’ve met has the same folder somewhere. It contains a CRO audit, maybe two, a heatmap report, and a slide deck from an agency. The documents are smart. The problems in them are real. And most of the recommendations were never implemented.

This isn’t a discipline problem. It’s a structural one.

The audit and the fix live in different worlds

An audit produces a list of recommendations. Each recommendation then has to survive a gauntlet: it needs to be translated into a ticket, estimated by a developer, prioritized against feature work, scheduled into a sprint, implemented, reviewed, and deployed. At a typical merchant, that gauntlet takes weeks per item — when the item survives it at all.

Meanwhile, the thing the audit found keeps costing money. A checkout friction point worth a few hundred euros a month doesn’t feel urgent on any given Tuesday. Over a year of sitting in the backlog, it quietly becomes one of the more expensive line items the store never sees.

Why prioritization fails without prices

Most audit findings arrive unpriced: “improve trust signals,” “clarify shipping costs,” “simplify the variant selector.” A developer queue can’t rank those against “build the bundle feature marketing wants.” So the unpriced work loses, every time, to the work someone is actively asking for.

The fix is to put a number on everything. Not a precise number — an honest estimate with the arithmetic shown. “This issue touches a page that drives a quarter of mobile orders; fixing it is worth roughly €400 a month” competes in a roadmap discussion. “Improve trust signals” doesn’t.

What actually changes the outcome

  1. Price every finding in €/month. If it can’t be sized, say so — and rank it last.

  2. Shrink the gauntlet. The fewer handoffs between “we should fix this” and “it’s live,” the more fixes survive. Every translation step kills a percentage of the work.

  3. Make fixes reversible. Teams ship faster when shipping is safe. Draft themes, validation before publish, and one-click rollback turn “should we risk it?” into “let’s look at it live.”
